I’ll be honest: my first big project with Uponor didn’t go well. It was early 2019, and I’d just landed a contract to install radiant floor heating in a 2,400 sq ft custom home. The specs called for Uponor Wirbo PEX and the whole expansion ring setup. I’d read the manuals—skimmed them, really—and watched a few YouTube videos. I figured, how hard could it be?
Turns out, harder than I thought. That job cost me roughly $3,200 in rework and materials. And the worst part? I could have avoided the whole thing by asking one simple question before I started ordering parts.
The homeowner was an architect—which should have been my first clue that this project would be detail-heavy. He wanted a custom layout for the radiant system: zoning for three separate areas, each with its own thermostat and actuator. The manifold was going in the mechanical room, and the tubing would run through the slab and then up into a second-floor add-on.
I ordered the Uponor Wirbo PEX—the whole package. PEX tubing, expansion rings, the expansion tool, a manifold, actuators, and a solenoid valve for the garage loop. Everything looked good on paper.
But here’s the thing I didn’t double-check: the expansion tool I had was the manual version. And the rings I ordered? They were the standard cold-expansion rings—which, as I was about to find out, are a lot easier to mess up if you’re not using the pneumatic tool.
I started installing the tubing. First loop, fine. Second loop, fine. Third loop, I got a little rushed. I was using the manual expansion tool, and the rings weren’t seating perfectly. I didn’t notice it at the time because the connection looked tight enough. But when I tested the system with air pressure, I had three leaks. Three.
On a $3,200 order, that’s not just a small problem—it’s a category-five panic attack. I had to cut out the bad joints, replace the tubing sections, and re-expand the new rings. Total wasted material? About $450. Plus the two days of labor I spent troubleshooting and redoing.
What I mean is: I’d assumed the manual tool would work the same way as the videos I’d seen. But most of those demo videos use the pneumatic tool, which applies consistent force every time. My manual technique wasn’t there yet. (Should mention: I’d only been doing this professionally for about 18 months at that point.)
After that disaster, I called Uponor’s tech support. I’ll give them credit—they were helpful. The tech explained that the expansion ring system is designed to work with specific tools and specific fitting tolerances. He asked: “Are you sure you’re using the right rings for your tubing size? And are you expanding them fully before seating the fitting?”
Here’s something vendors won’t tell you: the expansion ring sizing isn’t just about internal diameter. It’s also about the material memory—the PEX-a material ‘remembers’ its original shape, and the ring has to be expanded enough to allow the fitting to be inserted without damaging the O-rings inside the fitting. If the ring isn’t expanded fully, the fitting won’t seat correctly. And that’s exactly what I’d done wrong.
I also didn’t realize that the solenoid valve I’d ordered for the garage loop needed a specific actuator wiring configuration. The thermostat I was using didn’t support it, so I had to swap the actuator—another $90 part I hadn’t budgeted for.
If I remember correctly, the total cost overrun was about $3,200—including materials, labor, and the expedited shipping for the replacement parts.
After that project, I bought the Uponor pneumatic expansion tool. Cost around $1,500, but it paid for itself within the next two jobs. I also created a pre-install checklist that I now use for every Uponor project:

Looking back, the real problem wasn’t the tool or the rings. It was that I didn’t know what I didn’t know. The vendor who lists all the system requirements upfront—even if it looks more expensive on the quote—usually costs less in the end by preventing mistakes like mine.
I’ve learned to ask: “What’s NOT included in this price?” before I even ask about the quote. That question has saved me from repeat disasters.
My experience is based on about 15 Uponor projects now. If you’re doing high-volume production, your experience might differ. But for custom home installations, that pneumatic expansion tool is worth every penny. I wish I’d tracked the exact number of mistakes, but anecdotally, I haven’t had a single expansion ring leak since I made the switch.
So if you’re starting out with Uponor PEX, here’s my advice: Don’t try to save money on the expansion tool. And if you’re quoting a job, make sure you factor in the full system cost—including the tool you’ll need to do it right.
That first $3,200 mistake? It was expensive, but it taught me more than any manual could have.
